# Dead stock: the products quietly burning your money

byrdAI makes your silent products and tied-up capital visible

<https://blog.getbyrd.com/en/author/phillip-pitsch> [**Phillip Pitsch**](https://blog.getbyrd.com/en/author/phillip-pitsch)

 Published: July 29, 2026 Updated: August 03, 2026

## Table of Content

Every product range has them. Products that were a good idea two years ago, have sat on the shelf ever since, and do three things: rack up storage fees, tie up capital, and eat time at every stock count. The problem with dead stock isn't that it exists. The problem is that it's invisible: no dashboard raises an alarm for a product that simply does nothing.

The dead stock report from [byrdAI](https://www.getbyrd.com/en/byrd-ai) makes exactly these silent products visible, sorted by the capital they tie up. And it answers the question that comes next: what do you do with them?

## **The problem: doing nothing gets no one's attention**

Dead stock sets off no alarm.
A stockout hurts right away, and so does a wave of returns. A product that hasn't been ordered in 14 months does nothing at all, and that's exactly why no one deals with it.

The costs are hidden but real.
Every occupied storage location costs you money each month. On top of that comes the tied-up capital: goods you've paid for that never turn back into revenue as long as they sit there.

Gut feeling deceives.
Asked about their dead stock, most merchants name two or three suspects. The report regularly shows far more, sometimes several times as many. Among them are often products that have never seen a single order.

**How to find your dead stock with byrdAI**

Once you're connected, all it takes in Claude or ChatGPT is a question like this:

"Which products haven't moved in the last 90 days?"

byrdAI pulls your live data from byrd and returns every affected product with its status, stock on hand, last shipping date, and tied-up stock value. With the ready-made dashboard prompt from the [byrdAI page](https://www.getbyrd.com/en/byrd-ai), that turns into a live dashboard that splits your silent products into three honest categories:

- **Never sold:** not a single order since it was created. The hardest cases, and usually the clearest decisions.
- **Not sold in a long time:** ordered before, dead for months. Here it pays to look at the cause: price, visibility, season?
- **Slow:** a trickle. Five sales in six months rarely justify a storage location of their own.

![byrdAI Ladenhüter](https://blog.getbyrd.com/hs-fs/hubfs/Screenshot%202026-07-21%20at%2017.30.11.png?width=1086&height=897&name=Screenshot%202026-07-21%20at%2017.30.11.png)

## **The decisions you draw from it**

Never-sellers: out.
Send them back to the supplier, donate them, write them off, or use them as a free add-on. Anything beats another twelve months of storage costs for a product without a single buyer.

High-value slow movers: activate instead of write off.
Products with meaningful stock value belong in a bundle with a bestseller, in a discount campaign, or in a marketplace deal. Your [ABC analysis](https://blog.getbyrd.com/en/abc-analysis-byrd-ai?hsLang=en) shows you which A-items make good anchors for the bundle.

Clear out the rest for good.
Trimming your range isn't an admission of failure, it's hygiene: fewer SKUs mean fewer storage locations, less counting effort, and more focus on the products that carry your business.

**Expert tip:**
Before any delisting decision, check two things: seasonality (the jacket barely sells in July) and product age. The report deliberately excludes freshly created products, so new arrivals don't wrongly show up as dead stock. Even so, the rule holds: understand the cause first, then decide.

## From dead stock report to routine

The quarterly review.
"On the first Monday of each quarter, build me the dead stock list, sorted by tied-up capital, with one recommendation per product: sell down, bundle, or delist." An unpleasant ad-hoc project becomes a 20-minute routine.

The bundle suggestion.
"For my 10 most valuable dead stock items, suggest a bundle each with a matching bestseller, including a price recommendation." The assistant combines the dead stock report and top-mover data in a single answer.

The new-product watchdog.
"Let me know when a product still has fewer than 5 sales 120 days after it was created." That's how you spot flops early, while the stock is still small and the problem is still cheap.

The clearance campaign.
With a follow-up prompt, the list turns straight into a campaign draft: affected products, remaining stock, recommended discount, and a text block for the newsletter.

## **Make your silent products visible**

As a byrd customer, you connect byrdAI to Claude or ChatGPT in about 5 minutes and copy the dead stock prompt from our [byrdAI page](https://www.getbyrd.com/en/byrd-ai) or below this section. Not a byrd customer yet? byrdAI is only available with byrd fulfillment, as the first European 3PL with an MCP server. [Talk to us](https://www.getbyrd.com/en/byrd-ai#byrdai-cta).

### **Example prompt for the dead stock report (adjust it however you like).**

Build a live, persisted HTML dashboard artifact that shows the products I rarely or never sell, pulling fresh data from byrd every time it opens. Single self-contained HTML file, light mode only.

## Data source
- Tool: report\_slow\_movers (byrd MCP).
- On first load and whenever the sales window changes, call it with { days: <90 | 180 | 365, default 180>, max\_units\_sold: 5, min\_stock: 0, created\_before: <today minus 90 days as YYYY-MM-DD> }.
- Row fields: product\_name, sku, movement\_status ("never\_sold" | "no\_recent\_sales" | "slow"), current\_stock, units\_sold, last\_outbound\_date, days\_since\_last\_outbound, created\_date, stock\_value (nullable, EUR at purchase cost). Cache per window so switching back is instant.

## Tech & style
- Chart.js v4 and Grid.js v5 from the allowed CDN, no other libraries, system font stack.
- Accent turquoise #62C2AF (#2F7A68 for links), text #293141, secondary #4E5664, borders #E5EAEE, page #FAFAFA, cards #fff.
- Status colours: never sold = red #FD5C63, no recent sales = amber #F2A03D, slow = grey #9CA0A8.

## Layout (top to bottom)
1. Header: uppercase eyebrow "Inventory health - slow & never-moving stock", H1 "Products you rarely or never sell", short turquoise accent rule, subtitle with active window + last-updated time. No logo.
2. Controls card: sales-window buttons 90 days / 180 days / 12 months (re-fetches); status filter All / Never sold / No recent / Slow; min-stock-value select (Any / EUR 100+ / 500+ / 1,000+); "In-stock only" and "Hide test SKUs" checkboxes.
3. Four KPI cards reflecting the filters: Products shown (of N), Tied-up stock value, Never sold count, Units on shelf.
4. Two charts stacked vertically: "Where the stock value sits" (bar of value per status, custom legend with counts) and "Biggest tied-up capital (top 12)" (horizontal bars coloured by status, SKU on axis, product details in tooltip).
5. Recommended actions: data-driven cards - delist/return never-sold stock, review items stalled >365 days, bundle high-value slow movers (value >= 500), clean up test SKUs, add missing cost prices. Each with icon, headline and impact numbers.
6. Grid.js table (sortable, searchable, 12 rows/page) sorted by stock value desc: SKU (with hover copy-SKU button and open-in-byrd link to https://app.getbyrd.com/inventory/products/all?q=<sku>&fields=sku), Product, Status icon with tooltip, Stock, Sold, Last shipped ("Never" if never), Value. Above it: "Showing N products" plus a "Copy N SKUs" button (newline-separated).
7. Footer explaining the definition (shipped <= 5 units in the window) and that stock value is a floor when cost prices are missing.

## Details
- EUR whole numbers, thousands separators. Escape all dynamic HTML.
- Use a custom positioned tooltip div driven by data-tip attributes (native title tooltips don't work in the sandbox).
- Handle a missing connector gracefully; show loading and error states.

Finish by verifying the rows load and charts render without console errors.

## **Frequently asked questions about the dead stock report with byrdAI**

When does a product count as dead stock?
By default the report uses a threshold of at most 5 units sold in the chosen window (90, 180, or 365 days). You can adjust the threshold freely by prompt.

What's the difference from the overstock report?
The dead stock report finds products that barely or never sell, a demand problem. The [overstock report](https://blog.getbyrd.com/en/reduce-excess-inventory-overstock-byrdai?hsLang=en)finds products that sell well but sit in far too large a quantity, a purchasing problem. Together they show you your total tied-up capital.

What does byrdAI cost?
During the beta, byrdAI is included in your account free of charge for byrd customers.
